Getting started with enterprise AI: a pragmatic approach
Start with the problem, not the technology
The most common mistake in enterprise AI adoption is starting with the technology. A team spins up a large language model, builds a compelling demo, and then searches for a business problem to attach it to. This approach burns budget, produces impressive but unused prototypes, and erodes stakeholder trust.
The pattern repeats across industries: someone sees a vendor presentation or reads an article, gets excited about the possibilities, and launches a proof of concept without a clear business case. Three months later the demo is shelved because it does not integrate with existing systems, the data it needs is not available, or the problem it solves is not one anyone was actually asking to solve.
A better approach: start with a clearly defined business problem and work backwards to the technology that addresses it. This ensures that every AI initiative has a measurable objective, an executive sponsor, and a realistic path to production.
Identifying high-value use cases
Not every process benefits from intelligent automation. The temptation is to tackle the most visible or exciting problem, but the best starting point is usually the one that combines high impact with low complexity.
Focus on use cases that meet three criteria:
- High volume - the task is performed frequently enough that automation delivers meaningful time savings. Processing 10 invoices a month manually is manageable. Processing 10,000 is a bottleneck.
- Structured inputs - the data feeding the process is available, reasonably clean, and accessible via API or database. If the data lives in email attachments, paper files, or disconnected spreadsheets, you will spend more time on data engineering than on AI.
- Measurable outcome - you can define what success looks like in concrete terms: faster turnaround, fewer errors, lower cost per transaction, higher customer satisfaction scores.

- Buy - adopt a SaaS product with embedded AI capabilities. Examples include CRMs with predictive lead scoring, helpdesk platforms with automated routing, or accounting tools with anomaly detection. Fast to deploy and low maintenance, but limited customisation and potential vendor lock-in.
- Integrate - connect foundation models (OpenAI, Anthropic, open-source alternatives like Llama or Mistral) into your existing workflows via API. This is often the sweet spot for mid-market businesses: you get powerful capabilities without building models from scratch, and you retain control over how the outputs are used.
Most organisations end up with a combination of all three. A CRM with built-in AI, a custom integration for document processing, and a fine-tuned model for a niche internal use case.

Data readiness
AI systems are only as good as the data they consume. Before any model work begins, assess your data readiness across four dimensions:

Governance and risk
Enterprise AI introduces new categories of risk that traditional IT governance may not cover:
Bias and fairness
Models trained on historical data can perpetuate or amplify existing biases. A CV screening model trained on past hiring decisions may discriminate against certain demographics. An insurance pricing model may disadvantage specific postal codes. Testing for bias before deployment and monitoring for drift afterwards is essential.
Hallucination and accuracy
Large language models can generate confident but factually incorrect outputs. In customer-facing or decision-support contexts, this is dangerous. Retrieval-augmented generation (RAG) - grounding model outputs in your own verified data - significantly reduces hallucination risk.
Data leakage
Sending sensitive data to third-party APIs creates exposure. Understand where your data goes, how it is stored, whether it is used for model training, and what your contractual protections are.

Private vs. cloud AI
For businesses handling sensitive data - legal firms, healthcare providers, financial services, government agencies - sending data to a cloud API may not be acceptable. Privacy regulations, client confidentiality requirements, or internal policies may mandate that data stays on premises.
Private and on-premise AI solutions keep your data within your own infrastructure while still leveraging powerful models. Open-source models like Llama, Mistral, and Phi can run on local GPU infrastructure, providing capabilities comparable to cloud APIs without data leaving your environment.
This approach is increasingly viable as models become more efficient and GPU hardware more accessible. A mid-range server with a single enterprise GPU can run a capable model for document processing, summarisation, and question answering.
The trade-off is operational overhead: you need to manage hardware, handle model updates, and build the integration layer yourself. A hybrid approach - private deployment for sensitive workloads, cloud APIs for general-purpose tasks - is often the most pragmatic.
Building internal capability
Technology alone does not drive adoption - people do. The most technically sophisticated AI deployment fails if the people who should use it do not trust it, understand it, or see the value.
Invest in AI training and workforce enablement at multiple levels:
- Executive literacy - leaders need enough understanding to evaluate opportunities, allocate budget, and ask the right questions. They do not need to understand transformer architectures, but they need to know what AI can realistically deliver and what it cannot.
- Business user enablement - the people closest to the processes AI will augment need to understand how to interact with AI tools, interpret their outputs, and flag when something is wrong.
- Technical capability - your IT team or technical partners need the skills to deploy, monitor, maintain, and update AI systems in production. This is different from building a proof of concept.
The goal is not to turn every employee into a data scientist, but to create enough literacy across the organisation that teams can identify opportunities, collaborate effectively with technical partners, and adopt AI tools with confidence.
A phased approach
Trying to do everything at once is the fastest way to fail. We recommend a three-phase model that manages risk while building momentum:
Phase 1: Discover (4-6 weeks)
Audit current business processes, identify top candidate use cases, assess data readiness, and build a business case with realistic cost and benefit estimates. This phase should produce a prioritised backlog of opportunities and a clear recommendation for the first pilot.
Phase 2: Pilot (8-12 weeks)
Implement one high-value use case end-to-end - from data pipeline through model integration to user interface. Measure results against the success criteria defined in the business case. Iterate based on user feedback. Document lessons learned.
The pilot serves two purposes: it delivers tangible value, and it builds organisational confidence and capability for the next initiative.
Phase 3: Scale (ongoing)
Expand to additional use cases based on the prioritised backlog. Build internal capability through training and hiring. Establish governance frameworks, monitoring practices, and operational processes for AI in production.
